Every project phase should pass through the checkpoint gauntlet to ensure that essential goals and deliverables are being met, and to identify potential issues and problems in stages, before they become overwhelming. Checkpoint Planning and Analysis For full benefit and impact, checkpoints should be identified according to specific project phases, and as needed to ensure the timely advancement of project goals and deliverables. Checkpoints must be structured to answer one primary question â are you ready for the next phase? If the answer is yes, the project proceeds. To define technical and business requirements for the project. To design the technical deliverables. To develop and test the technical solution. To deploy and support the roll-out of the technical deliverables. To transition the project and deliverables from project status to operational status. Continuing with this illustration, the following checkpoint "decision tree" leads the way through the progression process. Setting Checkpoints for "Phase 1: Requirements" Have all "requirements" tasks been completed? Are there any open issues? How will these issues be resolved? Are the established requirements sufficient to proceed to the next phase? If not, requirements related problems must be resolved, mitigated or waived before progress can be made. Setting Checkpoints for "Phase 2: Design" Have all "design" tasks been completed? Does the design meet the established requirements? Are there any open design issues? Does the design function as expected? Is the design ready to proceed to the next phase? If not, design related problems must be resolved, mitigated or waived before progress can be made. Setting Checkpoints for "Phase 3: Development" Have all "development and testing" tasks been completed? Does the system perform as expected? Are there any open development issues? Is the system ready to proceed to the next phase? If not, development related problems must be resolved, mitigated or waived before progress can be made. Setting Checkpoints for "Phase 4: Implementation" Have all "implementation" tasks been completed? Is the project ready to proceed to the next phase? If not, implementation related problems must be resolved, mitigated or waived before progress can be made. Setting Checkpoints for "Phase 5: Closure" Have all "closure and transition" tasks been completed? Have all necessary "closure and acceptance" approvals been obtained. Has the lessons learned review been completed? Can the project be closed? If not, closure related issues must be resolved mitigated or waived before the project can be closed. Checkpoints can present difficult choices. Every checkpoint analysis requires an objective examination of the project to date. This can be a difficult task for the project manager and the team who have so much invested in every project. At times, checkpoints will not be passed, and unpopular actions must be taken, up to and including project cancellation. But, when project viability is in doubt, it is better to walk away than to proceed with a non-viable initiative. In the end, checkpoints can provide a much needed safety net to prevent wasted time and resources. Creating Excel timeline chart takes more than: List your key events or dates in an Excel table List out the key events, important decision points or critical deliverables of your project. These will be called Milestones and they will be used to create a timeline. In Excel,, and create a table out of these Milestones and next to each milestone add the due date of that particular milestone. To create a timeline in Excel, you will also need to add another column to your table that includes some plotting numbers. Add the new column next to your milestone description column and list out a repetitive sequence of numbers such as 1, 2, 3, 4 or 5, 10, 15, 20 ect. See my example below. Excel will use these plotting points to vary the height of each milestone when plotting them on your timeline template. For this demonstration I will format the table in the image below into a Scatter chart and then into an Excel timeline. Then I will use it again to make a timeline in PowerPoint. Make a timeline in Excel by setting it up as a Scatter chart From the timeline worksheet in Excel, click in any blank cell. Then from the Excel ribbon, select the Insert tab and navigate to the Charts section of the ribbon. In the Charts section of the ribbon drop down the Scatter or Bubble Chart menu. Select Scatter which will insert a blank white chart space onto your Excel worksheet. Click on the Add button to bring up the Edit Series window. Here you add the dates that will make your timeline. We will enter the dates into the field named Series X values. Click in the Series X values window on the tiny spreadsheet. Staying in the Edit Series window move down to Series Y value. This is where you will enter the plotting numbers you added to your table. Click in the Series Y value window and remove the value that Excel places in the field by default. Then select your range by clicking on the first plotting number of your timeline mine is 1 and then dragging down to the last plotting number of your timeline mine is 4. Now, both Series X and Series Y values should be populated as in the image below. Click OK and then click OK again to create a scatter chart. Click on the expansion arrow to get additional axis options for your chart. Here you should uncheck Primary Vertical but leave Primary Horizontal checked. Your timeline chart should now look something like this. Now format it so that it looks like a timeline To make a timeline in Excel, we will need to format the Scatter chart by adding connectors from your milestone points. Select No line, which will remove the horizontal lines around each of the plotted milestones on your timeline. Your Excel timeline should now look something like the picture below. Now we will format it into a proper timeline. To finish making your timeline, we will add the milestone descriptions. Staying in the Format Axis menu, again drop down the menu arrow next to the title Axis Options. Click the Label Options icon. This will bring up an Excel data entry window called Data label Range. To do this simply click on the description for the first milestone in your timeline table, mine is Kick Off, then drag down to the last milestone in your timeline mine is Sign Off. Your Excel timeline template should finally look more like this now. Styling options for your timeline Now you can apply some styling choices to get your timeline looking better. From your timeline, right-click on any of the milestone points caps and select Format Data Series to bring up the Series Options menu. You may also need to select Fill to reveal its menu. In my example, I selected Vary colors by point, which lets Excel pick the milestone colors for my timeline. On your timeline, right-click on any of the vertical connectors that connect your milestones with the timeband below. Here you can make formatting adjustments color, size, style, etc. Vary the height of each milestone so their descriptions are not overlapping the neighboring milestone. Remember the repeated sequence of numbers you added to your timeline table in step 1. Well those set the height of each milestone on your timeline. By adjusting these numbers, you can play around with different height positions for each milestone. For example, to optimize my timeline, I used the number sequence, 1, 2, 3, 4, 1, 2, 3, 4. Trim off the empty space to the left or right of your excel timeline by adjusting its minimum and maximum bounds. Again right-click on any of the dates below your timeband. Under the heading Bounds, adjusting the Minimum number upward will move your first milestone left on your timeline, closer to the vertical Axis. Likewise, adjusting the Maximum number down will move your last milestone right on your timeline, closer to the right edge of your chart. The milestone-based process model presented here is derived from the product life cycle model proven so successful within Microsoft Corporation. Functional Specification Approved milestone The next visible milestone is availability of a functional specification baseline. This specification provides enough detail about the application so that the project team can begin identifying resource requirements and determining commitments. At this milestone, users and team members agree on what is to be delivered and establish priorities and expectations. This is an opportunity to reassess risk and to revalidate earlier estimates for schedules and resources. Code Complete milestone An approved functional specification provides the baseline for focused development to begin. The development team sets a number of interim delivery milestones, but the critical milestone is, of course, Code Complete. The Code Complete milestone is an opportunity for users and team members to make a final assessment of the release and to verify that rollout and support plans and procedures are in place. At this milestone all new development ceases, and any deferred functionality is noted for the next release. Release of Product milestone After the code has baselined, beta programs, testing, and quality assurance activities are performed concurrently with further code refinement, driving the system to the Release milestone. The Release milestone is the point when the application or "product" is formally turned over from the project team to the operations and support groups. These four milestones are major progress points that embody all major development concepts. They are review milestones. Again, deliverables for the milestones are not frozen; instead, they are placed under change control. Rather, developing a mindset in which the application is a "product" has significant advantages, including rapid application development, willingness to postpone new or risky features for future releases, and adherence to fixed milestones and ship dates.
